How to Set the Right Free Shipping Threshold for Your Shopee, Lazada or Shopify Store

Free shipping is one of the most powerful levers in ecommerce. It is also one of the most misunderstood.

Set the threshold too low and you absorb shipping costs on every small order. Set it too high and buyers abandon their carts rather than add more items. Get it right and average order value climbs, conversion improves, and your margin stays intact.

The challenge is that the right threshold is different depending on whether you are selling on Shopee, Lazada or your own Shopify store. And in Southeast Asia, where marketplace fees are rising and more brands are shifting focus toward owned channels, getting this calculation right on each platform is becoming more important than ever.


Start With Your Real Cost of Shipping

Before setting any threshold, you need to know what shipping actually costs you as a merchant. This is not just the delivery fee. It includes packaging materials, labour time to pack and label, any handling charges, and for international orders, customs documentation and additional insurance.

Most sellers know their delivery fee. Very few have calculated the full cost per shipment including packaging and time. Do that calculation first. The number will almost always be higher than you expect.

Once you know your true shipping cost per order, you know the minimum revenue contribution you need from each order to cover that cost. Your free shipping threshold should be set above that number — not at it.


Factor In Your Margin

The second calculation is your real margin per order. On Shopee and Lazada Thailand, the minimum platform fees are approximately 15% of the order value — commission, payment gateway and related charges. If you join promotional campaigns, Shopee charges an additional 10% commission on top, bringing the total platform cost to at least 25% of the order value before you account for your cost of goods and your own shipping costs.

That means a seller with a gross product margin of 40% is left with roughly 15% net margin per order under normal conditions — and potentially nothing if they are running promotions and offering free shipping simultaneously.

The free shipping threshold must be set at a level where absorbing the shipping cost still leaves you with a positive net margin. There is no universal number. The calculation is specific to your product, your cost structure, and the platform you are selling on.

A useful rule of thumb: set your free shipping threshold at approximately 1.5 to 2 times your current average order value. This pushes buyers to add at least one more item to qualify, lifting average order value without requiring a dramatic stretch that causes cart abandonment.


Check Your Competitors — But Do Not Just Copy Them

If every competitor in your category on Shopee offers free shipping on all orders, you are operating in a market where free shipping is table stakes. Buyers expect it and will filter out listings that do not offer it.

In this case, the question is not whether to offer free shipping but how to fund it without destroying margin. The answer is almost always a price adjustment. If offering free shipping costs you 50 THB per order on average, your product prices need to rise by at least that amount to remain profitable. Many sellers resist this instinct because they fear losing buyers on price — but in most categories, a small price increase is far less damaging to conversion than the perception of an extra charge at checkout.

If you are the only brand in your category charging for shipping, investigate why. It may be that competitors are absorbing the cost unsustainably. It may be that the category norm is genuinely free shipping because margins are high enough. Or it may be a gap in their strategy you can exploit by offering a compelling threshold rather than universal free shipping.


Shopify Is Different — And That Is an Opportunity

Here is something that surprises many sellers making the shift from marketplaces to their own Shopify store: buyers on a branded Shopify site are significantly more willing to pay for shipping than buyers on Shopee or Lazada.

Marketplace buyers have been conditioned to expect free shipping as a default. They compare dozens of listings and shipping cost is a visible filter. On your own Shopify store, buyers have already chosen your brand. They have navigated to your site, they like what they see, and they are willing to pay a reasonable shipping fee to complete the purchase.

This means your Shopify free shipping threshold can — and should — be higher than your marketplace threshold. A buyer who has chosen to shop on siamesedreams.com rather than Shopee is a different buyer with different expectations. Use that distinction.

For Shopify stores in Southeast Asia, a practical approach is to offer a modest flat-rate shipping fee below a threshold, and free shipping above it. The threshold should be set meaningfully above your current Shopify average order value — enough to incentivise adding another item, not so high that it feels unreachable.


International Shipping Needs Its Own Calculation

If you ship internationally — whether from a Shopify store or through Lazada's LazGlobal program — international shipping costs are a completely separate calculation from domestic.

International shipping to Singapore from Thailand costs significantly less than international shipping to Europe or the US. Your free shipping threshold for international orders should reflect the actual cost of shipping to that destination, not your domestic rate. Most Shopify stores handle this through shipping zones — different thresholds for different regions based on the real cost of fulfilment.

Never apply your domestic free shipping threshold to international orders. The cost structure is entirely different and what works domestically will likely generate losses on international orders.


The Signal That You Have Got It Right

The clearest signal that your free shipping threshold is correctly set is a meaningful lift in average order value without a corresponding increase in cart abandonment. If average order value rises after you introduce or raise a threshold but your conversion rate holds steady or improves, the threshold is working.

If conversion rate drops significantly after raising the threshold, it is set too high for your current buyer behaviour. Lower it slightly and retest.

Check these metrics monthly for the first three months after any threshold change. The data will tell you clearly whether the threshold is helping or hurting.
